Collecting Clues: Now, you need to gather information. Maybe you read about it, watch a video, talk to people, or do some research. It's like getting all the pieces to solve your puzzle.

Breaking It Down: This is where you look at all your clues and try to see how they fit together. You're asking questions like: Why did this happen? What could happen next?

Checking Your Clues: You want to make sure your information is good. This means seeing if what you found out is true and if you can trust where it came from.

Making a Guess: After looking at all your clues, you think about what they mean and come up with an answer. This answer is like your best guess based on what you know.

Explaining Your Thoughts: Now, you tell others how you solved the puzzle. You explain how you thought about it and how you answered.

37. The Farmer, Fox, Chicken, and Grain Problem

A farmer is at a riverbank with a fox, a chicken, and a grain bag. He needs to get all three items across the river. However, his boat can only carry himself and one of the three items at a time. 

Here's the challenge:

  • If the fox is left alone with the chicken, the fox will eat the chicken.
  • If the chicken is left alone with the grain, the chicken will eat the grain.

How can the farmer get all three items across the river without any item being eaten? 

38. The Rope, Jar, and Pebbles Problem

You are in a room with two long ropes hanging from the ceiling. Each rope is just out of arm's reach from the other, so you can't hold onto one rope and reach the other simultaneously. 

Your task is to tie the two rope ends together, but you can't move the position where they hang from the ceiling.

You are given a jar full of pebbles. How do you complete the task?

39. The Two Guards Problem

Imagine there are two doors. One door leads to certain doom, and the other leads to freedom. You don't know which is which.

In front of each door stands a guard. One guard always tells the truth. The other guard always lies. You don't know which guard is which.

You can ask only one question to one of the guards. What question should you ask to find the door that leads to freedom?

40. The Hourglass Problem

You have two hourglasses. One measures 7 minutes when turned over, and the other measures 4 minutes. Using just these hourglasses, how can you time exactly 9 minutes?

41. The Lifeboat Dilemma

Imagine you're on a ship that's sinking. You get on a lifeboat, but it's already too full and might flip over.

The Role of Bias in Critical Thinking

Have you ever decided you don’t like someone before you even know them? Or maybe someone shared an idea with you that you immediately loved without even knowing all the details. 

This experience is called bias, which occurs when you like or dislike something or someone without a good reason or knowing why. It can also take shape in certain reactions to situations, like a habit or instinct. 

Bias comes from our own experiences, what friends or family tell us, or even things we are born believing. Sometimes, bias can help us stay safe, but other times it stops us from seeing the truth.

Not all bias is bad. Bias can be a mechanism for assessing our potential safety in a new situation. If we are biased to think that anything long, thin, and curled up is a snake, we might assume the rope is something to be afraid of before we know it is just a rope.

While bias might serve us in some situations (like jumping out of the way of an actual snake before we have time to process that we need to be jumping out of the way), it often harms our ability to think critically.

How Bias Gets in the Way of Good Thinking

Selective Perception: We only notice things that match our ideas and ignore the rest. 

It's like only picking red candies from a mixed bowl because you think they taste the best, but they taste the same as every other candy in the bowl. It could also be when we see all the signs that our partner is cheating on us but choose to ignore them because we are happy the way we are (or at least, we think we are).

Agreeing with Yourself: This is called “ confirmation bias ” when we only listen to ideas that match our own and seek, interpret, and remember information in a way that confirms what we already think we know or believe. 

An example is when someone wants to know if it is safe to vaccinate their children but already believes that vaccines are not safe, so they only look for information supporting the idea that vaccines are bad.

Thinking We Know It All: Similar to confirmation bias, this is called “overconfidence bias.” Sometimes we think our ideas are the best and don't listen to others. This can stop us from learning.

Have you ever met someone who you consider a “know it”? Probably, they have a lot of overconfidence bias because while they may know many things accurately, they can’t know everything. Still, if they act like they do, they show overconfidence bias.

There's a weird kind of bias similar to this called the Dunning Kruger Effect, and that is when someone is bad at what they do, but they believe and act like they are the best .

Following the Crowd: This is formally called “groupthink”. It's hard to speak up with a different idea if everyone agrees. But this can lead to mistakes.

An example of this we’ve all likely seen is the cool clique in primary school. There is usually one person that is the head of the group, the “coolest kid in school”, and everyone listens to them and does what they want, even if they don’t think it’s a good idea.

How to Overcome Biases

Here are a few ways to learn to think better, free from our biases (or at least aware of them!).

Know Your Biases: Realize that everyone has biases. If we know about them, we can think better.

Listen to Different People: Talking to different kinds of people can give us new ideas.

Ask Why: Always ask yourself why you believe something. Is it true, or is it just a bias?

Understand Others: Try to think about how others feel. It helps you see things in new ways.

Keep Learning: Always be curious and open to new information.

Critical Thinking Puzzles (Solutions)

  • The farmer first takes the chicken across the river and leaves it on the other side.
  • He returns to the original side and takes the fox across the river.
  • After leaving the fox on the other side, he returns the chicken to the starting side.
  • He leaves the chicken on the starting side and takes the grain bag across the river.
  • He leaves the grain with the fox on the other side and returns to get the chicken.
  • The farmer takes the chicken across, and now all three items -- the fox, the chicken, and the grain -- are safely on the other side of the river.

The Rope, Jar, and Pebbles Problem

  • Take one rope and tie the jar of pebbles to its end.
  • Swing the rope with the jar in a pendulum motion.
  • While the rope is swinging, grab the other rope and wait.
  • As the swinging rope comes back within reach due to its pendulum motion, grab it.
  • With both ropes within reach, untie the jar and tie the rope ends together.

The Two Guards Problem

The question is, "What would the other guard say is the door to doom?" Then choose the opposite door.

The Hourglass Problem

  • Start both hourglasses. 
  • When the 4-minute hourglass runs out, turn it over.
  • When the 7-minute hourglass runs out, the 4-minute hourglass will have been running for 3 minutes. Turn the 7-minute hourglass over. 
  • When the 4-minute hourglass runs out for the second time (a total of 8 minutes have passed), the 7-minute hourglass will run for 1 minute. Turn the 7-minute hourglass again for 1 minute to empty the hourglass (a total of 9 minutes passed).

The Boat and Weights Problem

Take the cat over first and leave it on the other side. Then, return and take the fish across next. When you get there, take the cat back with you. Leave the cat on the starting side and take the cat food across. Lastly, return to get the cat and bring it to the other side.

The Lifeboat Dilemma

There isn’t one correct answer to this problem. Here are some elements to consider:

  • Moral Principles: What values guide your decision? Is it the potential greater good for humanity (the scientist)? What is the value of long-standing love and commitment (the elderly couple)? What is the future of young children who depend on their mothers? Or the selfless bravery of the teenager?
  • Future Implications: Consider the future consequences of each choice. Saving the scientist might benefit millions in the future, but what moral message does it send about the value of individual lives?
  • Emotional vs. Logical Thinking: While it's essential to engage empathy, it's also crucial not to let emotions cloud judgment entirely. For instance, while the teenager's bravery is commendable, does it make him more deserving of a spot on the boat than the others?
  • Acknowledging Uncertainty: The scientist claims to be close to a significant breakthrough, but there's no certainty. How does this uncertainty factor into your decision?
  • Personal Bias: Recognize and challenge any personal biases, such as biases towards age, profession, or familial status.

The Tech Dilemma

Again, there isn’t one correct answer to this problem. Here are some elements to consider:

  • Evaluate the Risk: How severe is the potential vulnerability? Can it be easily exploited, or would it require significant expertise? Even if the circumstances are rare, what would be the consequences if the vulnerability were exploited?
  • Stakeholder Considerations: Different stakeholders will have different priorities. Upper management might prioritize financial projections, the marketing team might be concerned about the product's reputation, and customers might prioritize the security of their data. How do you balance these competing interests?
  • Short-Term vs. Long-Term Implications: While launching on time could meet immediate financial goals, consider the potential long-term damage to the company's reputation if the vulnerability is exploited. Would the short-term gains be worth the potential long-term costs?
  • Ethical Implications : Beyond the financial and reputational aspects, there's an ethical dimension to consider. Is it right to release a product with a known vulnerability, even if the chances of it being exploited are low?
  • Seek External Input: Consulting with cybersecurity experts outside your company might be beneficial. They could provide a more objective risk assessment and potential mitigation strategies.
  • Communication: How will you communicate the decision, whatever it may be, both internally to your team and upper management and externally to your customers and potential users?

Self-regulation: Self-regulation refers to the ability to regulate your thoughts and set aside any personal biases to come to the best conclusion. In order to be an effective critical thinker, you need to question the information you have and the decisions you favor—only then can you come to the best conclusion. 

Observation: Observation skills help critical thinkers look for things beyond face value. To be a critical thinker you need to embrace multiple points of view, and you can use observation skills to identify potential problems.

 First things first: When to use the 7 step critical thinking process

There’s a lot that goes into the full critical thinking process, and not every decision needs to be this thought out. Sometimes, it’s enough to put aside bias and approach a process logically. In other, more complex cases, the best way to identify the ideal outcome is to go through the entire critical thinking process. 

The seven-step critical thinking process is useful for complex decisions in areas you are less familiar with. Alternatively, the seven critical thinking steps can help you look at a problem you’re familiar with from a different angle, without any bias.

1. Identify the problem

Before you put those critical thinking skills to work, you first need to identify the problem you’re solving. This step includes taking a look at the problem from a few different perspectives and asking questions like: 

What’s happening? 

Why is this happening? 

What assumptions am I making? 

At first glance, how do I think we can solve this problem? 

A big part of developing your critical thinking skills is learning how to come to unbiased conclusions. In order to do that, you first need to acknowledge the biases that you currently have. Does someone on your team think they know the answer? Are you making assumptions that aren’t necessarily true? Identifying these details helps you later on in the process. 

2. Research

At this point, you likely have a general idea of the problem—but in order to come up with the best solution, you need to dig deeper. 

During the research process, collect information relating to the problem, including data, statistics, historical project information, team input, and more. Make sure you gather information from a variety of sources, especially if those sources go against your personal ideas about what the problem is or how to solve it.

Gathering varied information is essential for your ability to apply the critical thinking process. If you don’t get enough information, your ability to make a final decision will be skewed. Remember that critical thinking is about helping you identify the objective best conclusion. You aren’t going with your gut—you’re doing research to find the best option

3. Determine data relevance

Just as it’s important to gather a variety of information, it is also important to determine how relevant the different information sources are. After all, just because there is data doesn’t mean it’s relevant. 

Once you’ve gathered all of the information, sift through the noise and identify what information is relevant and what information isn’t. Synthesizing all of this information and establishing significance helps you weigh different data sources and come to the best conclusion later on in the critical thinking process. 

To determine data relevance, ask yourself:

How reliable is this information? 

How significant is this information? 

Is this information outdated? Is it specialized in a specific field? 

4. Ask questions

One of the most useful parts of the critical thinking process is coming to a decision without bias. In order to do so, you need to take a step back from the process and challenge the assumptions you’re making. 

We all have bias—and that isn’t necessarily a bad thing. Unconscious biases (also known as cognitive biases) often serve as mental shortcuts to simplify problem solving and aid decision making. But even when biases aren’t inherently bad, you must be aware of your biases in order to put them aside when necessary. 

Before coming to a solution, ask yourself:

Am I making any assumptions about this information? 

Are there additional variables I haven’t considered? 

Have I evaluated the information from every perspective? 

Are there any viewpoints I missed? 

5. Identify the best solution

Finally, you’re ready to come to a conclusion. To identify the best solution, draw connections between causes and effects. Use the facts you’ve gathered to evaluate the most objective conclusion. 

Keep in mind that there may be more than one solution. Often, the problems you’re facing are complex and intricate. The critical thinking process doesn’t necessarily lead to a cut-and-dry solution—instead, the process helps you understand the different variables at play so you can make an informed decision. 

6. Present your solution

Communication is a key skill for critical thinkers. It isn’t enough to think for yourself—you also need to share your conclusion with other project stakeholders. If there are multiple solutions, present them all. There may be a case where you implement one solution, then test to see if it works before implementing another solution. 

7. Analyze your decision

The seven-step critical thinking process yields a result—and you then need to put that solution into place. After you’ve implemented your decision, evaluate whether or not it was effective. Did it solve the initial problem? What lessons—whether positive or negative—can you learn from this experience to improve your critical thinking for next time? 

Depending on how your team shares information, consider documenting lessons learned in a central source of truth. That way, team members that are making similar or related decisions in the future can understand why you made the decision you made and what the outcome was.

Imagine you work in user experience design (UX). Your team is focused on pricing and packaging and ensuring customers have a clear understanding of the different services your company offers. Here’s how to apply the critical thinking process in the workplace in seven steps: 

Start by identifying the problem

Your current pricing page isn’t performing as well as you want. You’ve heard from customers that your services aren’t clear, and that the page doesn’t answer the questions they have. This page is really important for your company, since it’s where your customers sign up for your service. You and your team have a few theories about why your current page isn’t performing well, but you decide to apply the critical thinking process to ensure you come to the best decision for the page. 

Gather information about how the problem started

Part of identifying the problem includes understanding how the problem started. The pricing and packaging page is important—so when your team initially designed the page, they certainly put a lot of thought into it. Before you begin researching how to improve the page, ask yourself: 

Why did you design the pricing page the way you did? 

Which stakeholders need to be involved in the decision making process? 

Where are users getting stuck on the page?

Are any features currently working?

Then, you research

In the case of critical thinking, it’s important to address and set bias aside as much as possible. Ask yourself: 

Is there anything I’m missing? 

Have I connected with the right stakeholders? 

Are there any other viewpoints I should consider?

Critical Thinking Behavioral Interview Questions

Most questions interviewers will ask you about your critical thinking skills are  behavioral interview questions . These questions require you to provide specific examples of past work experiences in which you demonstrated your critical thinking skills. For interviewers, understanding your past professional behavior and performance is the best way to gauge your future job behavior and performance.

Behavioral questions are focused on the desired skills or competency area, such as, in this case, critical thinking.   • Describe a situation where you find a creative way to overcome a business challenge.

As you can see, the questions mentioned above require you to discuss your past behavior. For interviewers, the most accurate predictor of future performance is your past performance in similar situations.

Before making a hiring decision, interviewers are interested in discussing previous work situations. The job description usually tells more about the specific skills that are required for the position. You can use this information to prepare answers that include times you were successfully using the skills the employer is looking for.

To answer behavioral questions successfully, you need to provide the interviewer with specific details about a time you used your critical thinking skills. Your answer should include the situation you were in, your task in that situation, the actions you took, and the specific results you got. In short, this is called the STAR method  of providing an answer. The STAR method is discussed in more detail later on in this article.

For interviewers, the most effective way to reveal your critical thinking skills is by asking you to describe past work experiences or provide you with hypothetical scenarios. The main reason for asking you about situations in which you successfully used your critical thinking skills is to get an understanding of how you think and act in specific, challenging situations.

Before hiring a candidate, employers want to determine if you are:

  • Responsible enough to identify, analyze, and solve problems
  • Able to solve a problem without having all the required data, information, or resources
  • Creative enough to come up with out-of-the-box solutions
  • A strong communicator who can explain issues and involve others in the problem-solving process
  • Taking responsibility for your actions

During a job interview, it’s important that you have a few examples ready to discuss times you used your critical thinking skills in different situations. A proven track record of critical thinking to tackle challenges will help you convince the interviewer. This is also the reason why it’s smart to prepare answers related to the requirements for the position, prior to your job interview.

For example, if you work as a business analyst, you should be able to deal with business challenges such as changing requirements or business needs, which require critical thinking skills. Business analysts need to identify (possible) problems and are required to come up with solutions and strategies.

  • Can you identify weak points that are in possible solutions or arguments?
  • How do you provide structured reasoning and support for arguments when communicating with other people?

Red Flags In Critical Thinking Skills Job Interviews

There are several things you should avoid when answering critical thinking interview questions. Below we discuss a couple of red flags that could hurt your chances of landing the job you want. Make sure you avoid these mistakes during your interview to prevent a situation where you could give the interviewer the wrong impression.

1. No clear critical thinking process

The interviewer wants you to walk them through your critical thinking process. This means that you need to explain how you tackled an issue or problem by using your critical thinking skills.

A perfect answer includes a story in which you explain how you identified a problem, how you analyzed and evaluated the situation to figure out which data, facts, or information was important. Next, tell them how you made inferences and communicated issues and possible solutions with coworkers and other stakeholders. Finally, discuss how you executed the solution you came up with.

Not being able to give the interviewer a clear example in which you walk them through the steps mentioned above could be a warning sign for them. Therefore, make sure that you have a strong answer ready that relates to the job requirements and includes you successfully using your critical thinking skills to your advantage.

2. Not providing enough critical details

When interviewers ask you about your critical thinking skills, and if you can walk them through a specific time you successfully used those skills, it’s important that you include every step of your critical reasoning process.

If you claim to be a strong critical thinker that can take on the responsibilities of the position you’re applying for, you need to make sure you can back this up through clear examples of times you used these skills. Failing to do so could lead to the elimination of your chances to land the job. If the interviewer has trouble verifying your employment history, this is considered a warning sign.

3. Not taking responsibility

Taking responsibility is an important characteristic of a critical thinker. If a problem is identified but not addressed, this could quickly escalate into a bigger problem. If your answers indicate that you do not take responsibility or if you have left things for later, this could leave the impression on the interviews that your critical thinking skills and work engagement is not top-notch. Therefore, make sure you demonstrate that you take responsibility for your actions and that you’re a proactive worker that immediately deals with challenges as soon as they occur or when they are identified as potential problems.

To test you during your job interview, interviewers will ask you about times you failed in specific work situations . This is especially the case for positions where you deal with challenging situations and are required to deal with identifying and solve problems. Interviewers are interested in what went wrong in specific work situations, if you took responsibility for your actions, and what you learned from that situation. Not taking responsibility for, for instance, a  project that may have failed , is considered a warning sign for employers.

Self-awareness and being to reflect on situations that went wrong is an important characteristic to possess in the workplace – especially in work environments where critical thinking skills are important. Employers want to hire a candidate who can admit errors or who made thoughtful mistakes trying to solve problems in the past and learned from them. Employers know that candidates are human and make mistakes, just like everybody else. It’s important that your answers demonstrate that you take responsibility for situations and describe the actions you took to repair any problems or challenges.

Situational Critical Thinking Interview Questions:

  • How would you go about convincing a coworker, manager, or other stakeholders to try an alternative approach to solve a problem?
  • What would you do if you had a deadline coming up, but you did not yet have all the required information to deliver a project on time?
  • How would you determine if you need help from others when you’re solving a problem or completing a task?
  • If an order has been delayed and an angry client contacts you to cancel the order and close their account, what actions would you take?
  • How would you deal with a situation where you identify a weak link in a process that’s impacting quality?
  • What would be your approach if you and a colleague or teammates disagree on how to move forward on a project?

How To Answer Critical Interview Questions

Interviewers look for candidates who can demonstrate through examples that they use reason and logic to make decisions. In order to do this, it’s essential that you structure your answers in such a way that you walk the interviewer through an example situation in which you successfully used your critical thinking skills. To get started, you can consider the following steps.

Step 1: Research.

Every interview preparation starts with doing the right research. Before you can answer interview questions in a specific way you need to get to know the position and company better. Furthermore, you should thoroughly understand the job requirements to prepare strong answers.

Read the job description carefully to find specific skills that a candidate needs to possess to perform the job successfully. Think of skills such as creative thinking ,  problem-solving ,  adaptability , a strong work ethic , and  communication . Also, read the company website to get more information about their mission statement and who their main clients are. Furthermore, check their LinkedIn pages and other content/news related to the company.

Researching the job and company will help you identify the required skills, qualities, and work experience for the position you’re applying for. Your research should help you make an educated guess about what kind of interview questions you can expect .

Step 2: Write down the required job skills & competencies.

Behavioral interview questions about critical thinking skills are a perfect opportunity for you to demonstrate why you are the right candidate for the position.

The skills and competencies  you have identified in your research should be your starting point to prepare answers. Write down the required skills and rank them on importance.

Step 3: Create a list of past work experiences that relate to the required job skills.

Once you have ranked the skills on importance, you can start thinking of work experiences related to these skills. Coming up with a specific answer when you’re being put on the spot during an interview is very hard, especially when discussing critical thinking skills.

Interviewers want to hear how you evaluate and assess information objectively and how you make calculated decisions. Therefore, ensure that you come up with strong examples to questions you expect ahead of your interview. Create a list of past work experiences and tailor them to the required critical thinking skills. Highlight situations where you successfully provided rational advice, came up with thought-out solutions, and made fair assessments in your work. Focus on delivering a concise and to-the-point answer.

Step 4: Prepare successful and challenging answer examples.

Strong critical thinkers are essential in the workplace. Critical thinkers use their skills to evaluate and assess information in order to make decisions effectively. During your interview, it’s therefore important that your answers demonstrate that you have successfully identified problems, proposed solutions, evaluated several options, and finally implemented a solution.

It’s also likely that the interviewer will ask you about a time you have failed to solve a problem . Interviewers ask you about failures to assess whether or not you learn from your mistakes and if you’re self-aware enough to acknowledge times you failed. Also, it helps them identify if you take calculated and smart risks when it comes to making decisions.

Step 5: Use the STAR method to structure your answers

The STAR method allows you to concisely provide the interviewer an answer by logically walking them through the situation. STAR is an acronym that stands for a situation ( S ), your task ( T ) in that situation, the actions ( A ) you took, and what results ( R ) you got based on your actions. These are the basic steps you take in your walkthrough.

Below we discuss the STAR interview technique in more detail.

STAR Interview Technique

By using the STAR method, you can give an answer that includes exactly what the interviewer is looking for. Below, the STAR acronym is broken down into each step.

Start your answer by explaining the situation that you faced. The start of your answer ‘story’ should answer questions such as:

  • What was the situation/problem?
  • Who was involved?
  • Why did the situation happen at that time?

It’s important to provide context around what problem needed to be solved. Furthermore, make sure to provide relevant details of why you had to use your critical thinking skills in that particular situation.

Next, explain your specific role in the task ahead. Include important details, such as specific responsibilities. Focus on giving the interviewer an understanding of your task in solving the problem. This part of your answer should answer questions such as:

  • Why were you involved in that specific situation?
  • What’s the background story?

After you describe your task, it’s time to specifically discuss the actions you took to solve the problem. Give the interviewer a detailed description of the actions you took. This part of your answer should answer questions such as:

  • What steps did you take to resolve the situation you were in?
  • Why did you choose to complete your tasks this way?

Finish your answer by discussing the results you got from your actions. Detail the outcomes of your actions and ensure to highlight your strengths . Also, make sure to take credit for your behavior that led to the result. Focus on positive results and positive learning experiences. This part of your answer ‘story’ should answer questions such as:

  • What exactly happened?
  • What did you accomplish?
  • How did you feel about the results you got?
  • What did you learn from the situation?
  • How did this particular situation influence who you are as a professional today?

Sample Answers to Critical Thinking Questions

Below you will find some example questions. The examples are already written in STAR format so that you can clearly see how you can structure your answers when answering critical thinking interview questions.

However, these are ‘general’ examples. Do not forget to structure your own answers in a way that includes enough detail to convince the interviewer that you’re the right person for the job! This means that you need to tailor your answer to the specific skills required for the position you’re applying for.

Critical Thinking Question 1 : ‘Tell Me About a Time You Had To Solve a Challenging Problem At Work.’

‘In my position as a business development manager at ABC Software, I’m responsible for organizing all client events and conferences. ABC Software is a major player in the IT market, and during our events, we invite industry experts to speak on market developments. These events are used to attract new clients but also to maintain our relationship with our existing ones.

Over the last two years, we analyzed our attendee data and found out that our event attendance dropped almost 10%. Furthermore, we discovered that the retention rate of our clients also decreased. When we had to plan the next event, my team and I knew that we have to get our attendance levels back up for the events to stay successful. The goal was to get our networking event popular and recurring again.

I had an idea why the attendance levels dropped, but to get more information, I interviewed several sales consultants as well. The main feedback was that we should focus more on attracting new clients through social media channels. I communicated this with our marketing team, and we decided to also reach out to our client base and ask them what they would like to see on our future events. This led to interesting new insights on topics and speakers that we could invite, plus we also received input on how to improve networking possibilities during our events. Based on our research and feedback, I created a new plan of action to market our events through our social media channels to increase exposure.

After launching our marketing campaign, we immediately gained traction online, which led to an increase in advance registrations. For that specific event, we saw a total increase in attendance of 20% in comparison to the previous year. An online survey showed that the attendees were happy with how the way the new event was structured, and 80% of respondents said that it would be likely that they would recommend our events within their network.

My approach to increase attendance at our events did not go unnoticed. My department director asked me to make a presentation about how I tackled this problem and present this to the board.’

Why this is a strong critical thinking answer:

  • This example shows that you’re able to identify issues and that you understand your responsibility to address them.
  • The provided example is related but also relevant to the workplace. It’s also concise, which is perfect.
  • This answer shows important skills, such as being proactive, teamwork , adaptability , problem-solving skills , and creativity .
  • Taking responsibility to find out why the event attendance dropped and subsequently taking action turned out successful, which gives more weight to the situation.

Critical Thinking Question 2: ‘ Tell Me About a Time You Had To Make a Decision Without Complete Information.’

Situation & task.

‘In my current positions as a market research analyst, I have dealt with several situations where I had to make a decision without complete information. Even though it’s important to have all relevant and complete information, in this position, this just isn’t possible at times.

A recent example is when I had to make a sales prediction of a new innovative product feature we were about to launch. However, the product was new in the market in our area, which made it challenging to assess the expected market conditions to make an accurate forecast. 

In a situation where I do not have complete information, I start with analyzing the information that I do have and start working from there.   In this case, I researched information, documentation, and sales results of comparable markets outside of our region for comparison purposes. Furthermore, I called in expert advice of specialists of these comparable markets to get more accurate market knowledge. 

Based on the available information, additional research of comparable markets, and conversations with the experts, I developed a new spreadsheet with more adjustable parameters than normal because there were more uncertainties. Also,  I broke the sales forecast down into monthly, quarterly, half-annually, and annual figures. Breaking the forecast down into smaller timelines made it easier to make adjustments based on actual sales to make the calculations more accurate over time. 

I initiated a brainstorming session with my team leader to discuss my research findings and spreadsheet proposal. I value different points of view, especially from colleagues with more work experience that have dealt with these circumstances before . Based on the feedback I got, I made final adjustments to the report before turning it in.

Even though I did not have all the information required to make a solid prediction like I wanted to, it allowed me to provide my manager with a report with as few assumptions as possible. The product feature launch was a success, and the forecast turned out to be accurate within the set range. My manager asked me to make a presentation about how I approached this situation and explain the new forecast model to my colleagues.’ 

Why this is a strong answer:

  • The provided example is to the point and demonstrates critical thinking skills.
  • This answer shows other important skills such as problem-solving skills  and  adaptability .
  • The answer shows that you’re a team player and that you involve others for the better of a project’s result.

Note : This is a basic example of how to structure a critical thinking answer. However, there’s a chance the interviewer wants you to go into more detail about which specific steps you took to deal with the situation of not having complete information.

Critical Thinking Question 3: ‘ Tell me about a time you convinced a coworker to implement a different process for better results.’

‘Personally, I believe that communication is essential in such a situation to find a way that works best for the company but also best for both of us. Finding a compromise is the main goal to get the work done to the best of our ability.

Task & Action

As a management consultant, I encountered a situation where I had to convince a coworker to implement a different process. A colleague disagreed with the way I wanted to handle an issue that we encountered along the way. To address this issue, I scheduled a meeting with him to discuss the situation. I asked him about his points of view and how he thought we should go about the project.

Even though we had differences in how we felt like how the project should be approached, we quickly concluded that our goal was the same; providing our client with a high-quality final product within the set deadline.

We talked about the project and the specific aspect about which we had a difference. I explained my point of view and that I had already encountered a similar issue in the past. Ultimately, my colleague agreed to tackle the issue in the method I proposed. His insights gave me a good suggestion which we incorporated into the project as well. After that, we successfully worked together and finalized the project in time, and according to the quality level we both were proud of.’

  • The provided example is concise and relevant to the workplace where problem-solving skills are important.
  • This answer shows important skills such as being proactive, problem-solving skills , persuasion skills, and adaptability .
  • The answer shows that you’re a team player and that you listen to the input of others for the better of a project’s result.

Note : There’s always a chance that interviewers ask you follow-up questions about how you convinced your colleague. Make sure that you can answer those questions as well.

The process of thinking critically is built upon a foundation of six major steps:

First, you gather “knowledge” by learning about something and understanding it. After that, you put what you’ve learned into action, known as “application.” When you start looking closely at the details, you do the “analysis.”

After analyzing, you put all those details together to create something new, which we call “synthesis.” Finally, you take action based on all your thinking, and that’s the “creation” or “action” step.

Even if the tasks are repetitive, or even if employees are required to follow strict rules, critical thinking is still important. It helps to deal with unexpected challenges and improve processes.

Let’s delve into 13 real examples to see how critical thinking works in practice.

1. Evaluating the pros and cons of each option

Are you unsure which choice is the best? Critical thinking helps you look at the good and bad sides of each option. This ensures that you make decisions based on facts and not just guesses.

Product development : For example, a product development team is deciding whether to launch a new product . They must evaluate the pros and cons of various features, production methods, and marketing strategies to make an informed decision. Obviously, the more complete their evaluation is, the better decisions they can make.

2. Breaking down complex problems into smaller, manageable parts

In the face of complex problems, critical thinkers are able to make the problem easier to solve. How? They create a step-by-step process to address each component separately.

Product deliveries and customer support . Imagine you work in a customer service department, and there has been a sudden increase in customer complaints about delayed deliveries. You need to figure out the root causes and come up with a solution.

So, you break down the problem into pieces – the shipping process, warehouse operations, delivery routes, customer communication, and product availability. This helps you find out the major causes, which are:

An impressive 81% of employers say critical thinking carries a lot of weight when they’re evaluating job candidates. It ranks as the top competency companies consider when hiring recent graduates (even ahead of communication ). Plus, once you’re hired, several studies show that critical thinking skills are highly correlated with better job performance.

So what exactly are critical thinking skills? And even more importantly, how do you build and improve them? 

What is critical thinking?

Critical thinking is the ability to evaluate facts and information, remain objective, and make a sound decision about how to move forward.

Does that sound like how you approach every decision or problem? Not so fast. Critical thinking seems simple in theory but is much tougher in practice, which helps explain why 65% of employers say their organization has a need for more critical thinking. 

In reality, critical thinking doesn’t come naturally to a lot of us. In order to do it well, you need to:

  • Remain open-minded and inquisitive, rather than relying on assumptions or jumping to conclusions
  • Ask questions and dig deep, rather than accepting information at face value
  • Keep your own biases and perceptions in check to stay as objective as possible
  • Rely on your emotional intelligence to fill in the blanks and gain a more well-rounded understanding of a situation

So, critical thinking isn’t just being intelligent or analytical. In many ways, it requires you to step outside of yourself, let go of your own preconceived notions, and approach a problem or situation with curiosity and fairness.

It’s a challenge, but it’s well worth it. Critical thinking skills will help you connect ideas, make reasonable decisions, and solve complex problems.

7 critical thinking skills to help you dig deeper

Critical thinking is often labeled as a skill itself (you’ll see it bulleted as a desired trait in a variety of job descriptions). But it’s better to think of critical thinking less as a distinct skill and more as a collection or category of skills. 

To think critically, you’ll need to tap into a bunch of your other soft skills. Here are seven of the most important. 

Open-mindedness

It’s important to kick off the critical thinking process with the idea that anything is possible. The more you’re able to set aside your own suspicions, beliefs, and agenda, the better prepared you are to approach the situation with the level of inquisitiveness you need. 

That means not closing yourself off to any possibilities and allowing yourself the space to pull on every thread – yes, even the ones that seem totally implausible.

As Christopher Dwyer, Ph.D. writes in a piece for Psychology Today , “Even if an idea appears foolish, sometimes its consideration can lead to an intelligent, critically considered conclusion.” He goes on to compare the critical thinking process to brainstorming . Sometimes the “bad” ideas are what lay the foundation for the good ones. 

Open-mindedness is challenging because it requires more effort and mental bandwidth than sticking with your own perceptions. Approaching problems or situations with true impartiality often means:

  • Practicing self-regulation : Giving yourself a pause between when you feel something and when you actually react or take action.
  • Challenging your own biases: Acknowledging your biases and seeking feedback are two powerful ways to get a broader understanding. 

Critical thinking example

In a team meeting, your boss mentioned that your company newsletter signups have been decreasing and she wants to figure out why.

At first, you feel offended and defensive – it feels like she’s blaming you for the dip in subscribers. You recognize and rationalize that emotion before thinking about potential causes. You have a hunch about what’s happening, but you will explore all possibilities and contributions from your team members.

Observation

Observation is, of course, your ability to notice and process the details all around you (even the subtle or seemingly inconsequential ones). Critical thinking demands that you’re flexible and willing to go beyond surface-level information, and solid observation skills help you do that.

Your observations help you pick up on clues from a variety of sources and experiences, all of which help you draw a final conclusion. After all, sometimes it’s the most minuscule realization that leads you to the strongest conclusion.

Over the next week or so, you keep a close eye on your company’s website and newsletter analytics to see if numbers are in fact declining or if your boss’s concerns were just a fluke. 

Critical thinking hinges on objectivity. And, to be objective, you need to base your judgments on the facts – which you collect through research. You’ll lean on your research skills to gather as much information as possible that’s relevant to your problem or situation. 

Keep in mind that this isn’t just about the quantity of information – quality matters too. You want to find data and details from a variety of trusted sources to drill past the surface and build a deeper understanding of what’s happening. 

You dig into your email and website analytics to identify trends in bounce rates, time on page, conversions, and more. You also review recent newsletters and email promotions to understand what customers have received, look through current customer feedback, and connect with your customer support team to learn what they’re hearing in their conversations with customers.

The critical thinking process is sort of like a treasure hunt – you’ll find some nuggets that are fundamental for your final conclusion and some that might be interesting but aren’t pertinent to the problem at hand.

That’s why you need analytical skills. They’re what help you separate the wheat from the chaff, prioritize information, identify trends or themes, and draw conclusions based on the most relevant and influential facts. 

It’s easy to confuse analytical thinking with critical thinking itself, and it’s true there is a lot of overlap between the two. But analytical thinking is just a piece of critical thinking. It focuses strictly on the facts and data, while critical thinking incorporates other factors like emotions, opinions, and experiences. 

As you analyze your research, you notice that one specific webpage has contributed to a significant decline in newsletter signups. While all of the other sources have stayed fairly steady with regard to conversions, that one has sharply decreased.

You decide to move on from your other hypotheses about newsletter quality and dig deeper into the analytics. 

One of the traps of critical thinking is that it’s easy to feel like you’re never done. There’s always more information you could collect and more rabbit holes you could fall down.

But at some point, you need to accept that you’ve done your due diligence and make a decision about how to move forward. That’s where inference comes in. It’s your ability to look at the evidence and facts available to you and draw an informed conclusion based on those. 

When you’re so focused on staying objective and pursuing all possibilities, inference can feel like the antithesis of critical thinking. But ultimately, it’s your inference skills that allow you to move out of the thinking process and onto the action steps. 

You dig deeper into the analytics for the page that hasn’t been converting and notice that the sharp drop-off happened around the same time you switched email providers.

After looking more into the backend, you realize that the signup form on that page isn’t correctly connected to your newsletter platform. It seems like anybody who has signed up on that page hasn’t been fed to your email list.

In your next team meeting, you pull up the analytics and show your team the sharp drop-off as well as the missing connection between that page and your email platform. Problem-solving

Critical thinking and problem-solving are two more terms that are frequently confused. After all, when you think critically, you’re often doing so with the objective of solving a problem.

The best way to understand how problem-solving and critical thinking differ is to think of problem-solving as much more narrow. You’re focused on finding a solution.

In contrast, you can use critical thinking for a variety of use cases beyond solving a problem – like answering questions or identifying opportunities for improvement. Even so, within the critical thinking process, you’ll flex your problem-solving skills when it comes time to take action. 

Once the fix is implemented, you monitor the analytics to see if subscribers continue to increase. If not (or if they increase at a slower rate than you anticipated), you’ll roll out some other tests like changing the CTA language or the placement of the subscribe form on the page.

  • Confirmation bias : Confirmation bias is the tendency to search for and interpret information in a way that confirms your existing beliefs. To overcome this, seek out diverse sources of information and try to consider multiple perspectives.
  • Lack of information : When making decisions or evaluating arguments, it can be challenging to think critically when you don’t have all the necessary information. To overcome this challenge, gather information from credible sources and be transparent about what you don’t know.

What is Critical Thinking?

Critical thinking is the ability to think clearly and rationally, understanding the logical connection between ideas.  Critical thinking has been the subject of much debate and thought since the time of early Greek philosophers such as Plato and Socrates and has continued to be a subject of discussion into the modern age, for example the ability to recognise fake news .

Critical thinking might be described as the ability to engage in reflective and independent thinking.

In essence, critical thinking requires you to use your ability to reason. It is about being an active learner rather than a passive recipient of information.

Critical thinkers rigorously question ideas and assumptions rather than accepting them at face value. They will always seek to determine whether the ideas, arguments and findings represent the entire picture and are open to finding that they do not.

Critical thinkers will identify, analyse and solve problems systematically rather than by intuition or instinct.

Someone with critical thinking skills can:

Understand the links between ideas.

Determine the importance and relevance of arguments and ideas.

Recognise, build and appraise arguments.

Identify inconsistencies and errors in reasoning.

Approach problems in a consistent and systematic way.

Reflect on the justification of their own assumptions, beliefs and values.

Critical thinking is thinking about things in certain ways so as to arrive at the best possible solution in the circumstances that the thinker is aware of. In more everyday language, it is a way of thinking about whatever is presently occupying your mind so that you come to the best possible conclusion.

Critical Thinking is:

A way of thinking about particular things at a particular time; it is not the accumulation of facts and knowledge or something that you can learn once and then use in that form forever, such as the nine times table you learn and use in school.

The Skills We Need for Critical Thinking

The skills that we need in order to be able to think critically are varied and include observation, analysis, interpretation, reflection, evaluation, inference, explanation, problem solving, and decision making.

Specifically we need to be able to:

Think about a topic or issue in an objective and critical way.

Identify the different arguments there are in relation to a particular issue.

Evaluate a point of view to determine how strong or valid it is.

Recognise any weaknesses or negative points that there are in the evidence or argument.

Notice what implications there might be behind a statement or argument.

Provide structured reasoning and support for an argument that we wish to make.

The Critical Thinking Process

You should be aware that none of us think critically all the time.

Sometimes we think in almost any way but critically, for example when our self-control is affected by anger, grief or joy or when we are feeling just plain ‘bloody minded’.

On the other hand, the good news is that, since our critical thinking ability varies according to our current mindset, most of the time we can learn to improve our critical thinking ability by developing certain routine activities and applying them to all problems that present themselves.

Once you understand the theory of critical thinking, improving your critical thinking skills takes persistence and practice.

Try this simple exercise to help you to start thinking critically.

Think of something that someone has recently told you. Then ask yourself the following questions:

Who said it?

Someone you know? Someone in a position of authority or power? Does it matter who told you this?

What did they say?

Did they give facts or opinions? Did they provide all the facts? Did they leave anything out?

Where did they say it?

Was it in public or in private? Did other people have a chance to respond an provide an alternative account?

When did they say it?

Was it before, during or after an important event? Is timing important?

Why did they say it?

Did they explain the reasoning behind their opinion? Were they trying to make someone look good or bad?

How did they say it?

Were they happy or sad, angry or indifferent? Did they write it or say it? Could you understand what was said?

What are you Aiming to Achieve?

One of the most important aspects of critical thinking is to decide what you are aiming to achieve and then make a decision based on a range of possibilities.

Once you have clarified that aim for yourself you should use it as the starting point in all future situations requiring thought and, possibly, further decision making. Where needed, make your workmates, family or those around you aware of your intention to pursue this goal. You must then discipline yourself to keep on track until changing circumstances mean you have to revisit the start of the decision making process.

However, there are things that get in the way of simple decision making. We all carry with us a range of likes and dislikes, learnt behaviours and personal preferences developed throughout our lives; they are the hallmarks of being human. A major contribution to ensuring we think critically is to be aware of these personal characteristics, preferences and biases and make allowance for them when considering possible next steps, whether they are at the pre-action consideration stage or as part of a rethink caused by unexpected or unforeseen impediments to continued progress.

The more clearly we are aware of ourselves, our strengths and weaknesses, the more likely our critical thinking will be productive.

The Benefit of Foresight

Perhaps the most important element of thinking critically is foresight.

Almost all decisions we make and implement don’t prove disastrous if we find reasons to abandon them. However, our decision making will be infinitely better and more likely to lead to success if, when we reach a tentative conclusion, we pause and consider the impact on the people and activities around us.

The elements needing consideration are generally numerous and varied. In many cases, consideration of one element from a different perspective will reveal potential dangers in pursuing our decision.

For instance, moving a business activity to a new location may improve potential output considerably but it may also lead to the loss of skilled workers if the distance moved is too great. Which of these is the more important consideration? Is there some way of lessening the conflict?

These are the sort of problems that may arise from incomplete critical thinking, a demonstration perhaps of the critical importance of good critical thinking.

Critical thinking is the ability to make informed decisions by evaluating several different sources of information objectively. As such, critical thinkers possess many other essential skills, including analysis, creativity, problem-solving and empathy.

However, all too often people talk about critical thinking in theory, while never really explaining what that knowledge looks like in practice. Critical thinking example 1: Problem-solving

Imagine you’re at work. Someone, potentially your manager, presents you with a problem. You immediately go off and start looking for solutions. But do you take a step back first to analyse the situation, gathering and reviewing as much information as possible? Do you ask each of the different people involved what their opinion is, or how the problem affects their and the broader business’ day-to-day? And do you decide to run with the first solution you find, or take the time to come up with a number of different options and test each before making your final judgement?

While a lot of people may think they have problem-solving skills, if you aren’t taking the time to follow the above steps, you’re not really being a critical thinker. As such, you may not find the best solution to your problem.

Employing critical thinking skills when solving a problem is absolutely essential – what you decide could impact hundreds of people and even have an effect on the financial health of the business. If you’re not looking at it from multiple perspectives, you’re never going to be able to understand the full impact of a decision.

Problem-solving skills requires you to look at an issue from multiple perspectives to come up with a solution to the puzzle.

Critical thinking example 2: Risk assessment

Economic uncertainty, climate change, political upheaval … risks abound in the modern workforce, and it’s an employee’s critical thinking skills that will enable a business to assess these hazards and act on them.

Risk assessment occurs in a number of different scenarios. For example, a construction company has to identify all potential hazards on a building site to ensure its employees are working as safely as possible. Without this analysis, there could be injuries or even deaths, causing severe distress to the workforce and negatively impacting the company’s reputation (not to mention any of the legal consequences).

In the finance industry, organisations have to assess the potential impacts of new legislation on the way they work, as well as how the new law will affect their clients. This requires critical thinking skills such as analysis, creativity (imagining different scenarios arising from the legislation) and problem-solving (finding a way to work with the new legislation). If the financial institution in this example doesn’t utilise these critical thinking skills, it could end up losing profit or even suffering legal consequences from non-compliance.

In the digital age critical thinking has become even more, well, critical. While machines have the ability to collate huge amounts of information and reproduce it in a readable format, the ability to analyse and act on this data is still a skill only humans possess.

Take an accountant. Many of their more mundane tasks have passed to technology. Accounting platforms have the ability to produce profit and loss statements, prepare accounts, issue invoices and create balance sheets. But that doesn’t mean accountants are out of a job. Instead, they can now focus their efforts on adding real value to their clients by interpreting the data this technology has collated and using it to give recommendations on how to improve. On a wider scale, they can look at historic financial trends and use this data to forecast potential risks or stumbling blocks moving forward.

Critical thinking helps people from falling victim to the bandwagon fallacy; it is fallacy in which people starts believing a particular thing or idea as good or bad if the majority of the population thinks so. Fashion trends are a common example of bandwagon fallacy.

12. Critical Thinking in Choosing the Suitable Diet and Exercise

You must have heard of various types of diets such as the Keto diet, Whole 30 diet, Gluten-free diet, Vegan diet and so on. It seems complex to choose the diet that is best for you. What people usually do is that they search online, go through several videos and choose the diet that showed the best results to the person in the video. Well, this is not the right approach, choosing the best diet for yourself requires critical thinking. People who use critical thinking evaluate the pros and cons of the particular diet on their own body, they generally ask about the suitable diet from professional dieticians rather than just following the advice of a random person online. Like choosing a suitable diet, choosing a suitable exercise also demands critical thinking. For example, What are your goals? How can you achieve this? At what time you can do exercise? Do you have any injuries that may get affected by the particular exercise? People who use critical thinking tend to ask all these questions, and then by utilizing the knowledge they have and the following routine for a few weeks, and by analyzing the results they are getting from it, they finally plan a proper schedule for them.

13. Critical Thinking in Online Shopping

In today’s digital era, online shopping is preferred by most people. However, there are various tactics and psychological tricks such as the anchoring effect , Stroop effect , and Serial position effect that are used by the various e-commerce websites, which makes the customers buy more things or things that they don’t even need. Critical thinking can help people to smartly buy items without falling victim to all these effects or tactics. While making the purchase you should focus on the price that you are paying for the particular item rather than the discount you are getting on that item because the chances are that the price that you are paying for that item is not worth paying even after the discount.

14. Critical Thinking in Job Search

Critical thinking plays an important role in the Job search. If you are applying for a job, you may consider the following points to get the desired job.

Use of Keywords in Resume: One should always understand the job post and its requirements before straightaway applying for the job. It is important to update your resume according to the job and add some keywords (mentioned in the job requirements) into your resume to get the job. If you possess some critical thinking skills such as problem-solving, analytical, communication, or creativity skills, it is better to put that in your resume. However, one should always restrain from adding any random critical thinking skills that you do not possess.

Cover Letter: Hiring managers receive hundreds of resumes daily, hence the chances that they will read every resume are quite less. Well, you can make your resume different from others by adding a good cover letter. You can add some of the critical skills that you have to your resume, it is better to explain a little about the tasks or activities where you showed these skills in your previous jobs or work experiences rather than just simply writing the skill. This assures the recruiter that you are not randomly writing the skills and you possess these qualities.

Interviews: Nowadays, some interviewers present the interviewees with hypothetical stories to check their critical thinking skills. You may be asked to explain what you think of the given situation or your first reaction after looking at the given image. You are required to solve any random problem, and then you have to explain to the recruiter about your thought processes. The interviewer here is more focused on the way you reach the conclusion rather than the conclusion itself. Your thought process helps the interviewer to analyse and evaluate the way you approach various problems

15. Critical Thinking While Driving

Imagine you are driving on a busy road and your phone starts ringing. It’s an urgent call that you have to pick. What would you do? Would you pick up the call and risk yourself into an accident or stop your car on the roadside to take the call. Critical thinking helps you to make accurate decisions while driving, it includes finding the right place to park your car, analysing whether you can pass the car through that narrow street or not, or how to handle if any animal suddenly comes in front of your car. Hence, critical thinking is must require skill in driving.

Critical thinking is one of the most important things that the owner of the business needs to possess. One has to make several important decisions, effectively communicate with the clients, hire suitable employees, take certain risks, and deal with several ups and downs in the business, and much more; all these things require critical thinking.

Sometimes common sense doesn’t seem so common. In an increasingly digital age, it’s important that people can form their own opinions and problem solve using the facts at hand - otherwise known as critical thinking. 

When everyone on your team is able to think critically, you’re more likely to have improved collaboration and cooperation, problem solve quickly, and make better decisions. While common sense isn’t really something that can be learned - critical thinking definitely is. Business leaders and smart managers will find that investing in critical thinking improvement is always worth their time. Here are some of our favorite critical thinking exercises to help your work team enhance their cognitive skills. 

10 Critical thinking exercises for work teams

What is a critical thinking exercise, anyway? Simply put, they are activities designed to help people build and flex their brain muscle. Having better critical thinking capability is helpful in many areas, both personally, and professionally. When it comes to the workforce specifically, critical thinking helps with comprehending or analyzing data, problem solving, breaking down abstract ideas - and generally working smarter, not harder. 

If you feel like your team could use a boost in these areas, why not pull them together for some fun and engaging critical thinking exercise?

1. Explain the problem

You can’t solve a problem that you don’t understand fully. Many times, this is why proposed solutions don’t end up working - they’re not addressing the real issue at hand. To help with that, try this activity with your team. Come up with a problem for them to solve. It can be a generic “what if” scenario, or a specific case study for a real client. If there is a problem you all have been challenged with for a while, you might start there. Explain everything clearly, and then have the next person explain to the group as well. Did they capture the correct information? Do they have a clear understanding of what the issues are? Then have the person they explained to pass along the information. The goal isn’t for this to become a game of telephone, but to see if each person explaining truly comprehends the issue to such a degree that they can explain it to someone else. This exercise is great for not only critical thinking, but also communication skills and general problem solving. You never know, by the end of this session, you may have solved a problem that’s been plaguing you! 

2. Work backwards

Few things in the workplace are as frustrating as working on a problem for a long time without coming to a conclusion. In many instances, people hit a form of mental block if they’ve been working on a certain challenge for a while without much forward momentum. In these cases, use this exercise to get everyone to think of things in a different way. A new perspective might be just what everyone needs. Rather than having all of your previous work and information in your mind, start with the end result that you want to achieve. For example, if you have been trying to get your sales team to adopt a new CRM system, but they aren’t using it, you might pause and figure out what the end goal really is. Why is it that you need them to use this CRM system? What are you trying to achieve? You’ll likely find that what you want is a system populated with accurate and consistent customer data. Once you know that this result is the true goal you need to reach, you might start thinking about other ways to get there. Maybe the CRM adoption isn’t the problem at all; maybe there is another reason the sales team isn’t using it. The point is: stop working under the pretenses you already labored under. Go straight to what you hope will happen and start working backwards to see what new scenarios you can uncover. 

3. Develop a mind map

Visual aids can be a powerful tool when addressing new challenges or seeing things in a new way. One simple way to start is with a mind map that plots different outcomes based on different scenarios or arguments. It’s essentially one big “If this, then that” scenario, where you can get a visual understanding of what could potentially happen based on several different paths. As an example, let's say you’re trying to figure out if a troublesome client is worth keeping on. Map out a few different scenarios, such as “no, let them go”, “yes, keep them”, “keep them in a limited capacity”, etc. For each of these, address the potential outcomes and what those options might look like. It’s best to do this on a real or digital white board, or some people like to use several post-it notes that can be moved and placed where appropriate. This makes it easier to not only capture all of your options, but to consider some of the effects you may not have thought of before. Plus, it gives your team a great visual to return to for conversations. 

4. Read - and read some more

Though this seems overly simple and not like an “exercise” at all, it’s great advice for nearly all teams. Reading various materials exposes everyone to new ideas, new concepts, and new perspectives. Plus, it’s an important way of making sure your brain gets at least some exercise every day. All types of reading are beneficial, from a morning newspaper to an in-depth historical novel. Choose some reading material that you’ve found particularly helpful, along with some that pertain to your industry or subject matter, and set them out in a resource section in the office. You might also consider starting a monthly book club or even a group message board where people can leave reviews, ask questions, and generally discuss reading material. If you want to take things a step further, create a reading challenge where people can get points and earn prizes for time spent reading. 

5. Host a debate

Competitive debate is something many people are passionate about - but even for those who don’t particularly enjoy it, there are benefits. Organize your team into two groups and give them a topic to debate. We suggest avoiding topics that are overly sensitive like politics or hot-button cultural issues. Ideally, it’s a subject that’s new to both of them, so that no one has an unfair advantage. Give them time to complete some research and prepare their thoughts, and then debate with each other in good faith. This is great practice for creating more structured arguments and organizing a variety of information. We suggest avoiding topics that are overly sensitive like politics or hot-button cultural issues. 

6. Learn about logical fallacies

In formal logic circles, experts have identified several common fallacies that tend to occur over and over in arguments. If you can learn about these, and be able to pick them out of arguments, you have a much better chance of thinking critically through an issue. You can find them in conversations or even your own thoughts, which adds a lot of value to intense discussions. You might host a workshop or a lunch and learn where these are covered in detail, and then have a quiz or engaging activity where arguments are presented and people must pick out the fallacies present. 

Here are the most common logical fallacies: 

  • Ad hominem: When a position is attacked based on an individual’s personal character or other attributes, rather than its own merit. 
  • Non sequitur: When the conclusion of an argument doesn’t logically follow from the original premise. 
  • Slippery slope: In this fallacy, someone asserts that a chain of extraneous events is bound to occur if they allow their opponent's argument.
  • Motte and Bailey: This happens when a debater defends a controversial position by intentionally confusing it with a similar but less controversial assertion.
  • Appeal to authority: This can often occur when an individual asserts the truth of their argument simply by citing an authoritative source.
  • Begging the question: This is a common fallacy in which an individual assumes the conclusion of their argument on their premises.

7. Ladder of inference exercise

Each of us naturally makes inferences as part of our human decision-making process, and understanding how we do that can be really helpful. Start by discussing a common scenario, and then write down the assumptions that might be used to draw conclusions. For example, if you see a professional contact at a networking event, but they turn away when they see you, what could that mean? Our brains immediately start to infer things, such as “They are mad at my company”, or “They don’t like me.” Have your team list out the possible reasons this could have happened, and then talk about other reasons that they did not automatically conclude. This is a great practice for helping people to think critically through everyday situations, rather than letting their own minds run away with them. 8. The “Five Whys” technique

This is an analytical skill that can help people to  uncover the source of a problem. The core tenant of the concept is repeatedly asking “why?” when a problem is encountered to determine its root cause. You may need several rounds of questioning; just keep going. The most beneficial part that helps you practice critical thinking is the process of asking "why?" and uncovering the deeper issues affecting a situation. Here’s a simple example. Your computer keeps crashing. Why? Because the computer keeps running out of memory. Why? Because I have too many programs running at once. Why? Because I’m trying to multitask. Why? Etc. Come up with some scenarios and help your team to work through several scenarios as practice. 

9. Practice inversion

This is a form of critical thinking that can be used in almost any situation, and involves playing the role of devil’s advocate in a situation. To try it, adopt the opposite view of whatever the general consensus is on an issue. This helps you to explore and also consider other options than the ones that immediately come to mind. For example, if you are considering developing a new product line, start by listing all of the reasons why that might be a bad idea (limited resources, too expensive, etc). Only when you clearly understand these potential negatives can you fully work through the pros and cons of such a decision. 

10. Opinion vs. fact

Our current digital world makes it increasingly common to confuse opinions with facts. Sensationalist articles and click-bait headlines are huge contributors to this problem. It’s essential that your team can discern fact from opinion - in their personal and professional lives. Practice this skill by reading an article or listening to the news with your team, and having them go through each statement sharing what is opinion and what is fact. For example, “The DOW hit this number on Friday.” is a fact, while “This market is tremendous for stock-holders” is an opinion. You can even make copies of an article and have everyone use different colored highlighters to show what is fact vs. opinion.

If we’re all so busy, why isn’t anything getting done?

Have you ever asked why it’s so difficult to get things done in business today—despite seemingly endless meetings and emails? Why it takes so long to make decisions—and even then not necessarily the right ones? You’re not the first to think there must be a better way. Many organizations address these problems by redesigning boxes and lines: who does what and who reports to whom. This exercise tends to focus almost obsessively on vertical command relationships and rarely solves for what, in our experience, is the underlying disease: the poor design and execution of collaborative interactions.

In our efforts to connect across our organizations, we’re drowning in real-time virtual interaction technology, from Zoom to Slack to Teams, plus group texting, WeChat, WhatsApp, and everything in between. There’s seemingly no excuse to not collaborate. The problem? Interacting is easier than ever, but true, productive, value-creating collaboration is not. And what’s more, where engagement is occurring, its quality is deteriorating. This wastes valuable resources, because every minute spent on a low-value interaction eats into time that could be used for important, creative, and powerful activities.

It’s no wonder a recent McKinsey survey  found 80 percent of executives were considering or already implementing changes in meeting structure and cadence in response to the evolution in how people work due to the COVID-19 pandemic. Indeed, most executives say they frequently find themselves spending way too much time on pointless interactions that drain their energy and produce information overload.

Three critical collaborative interactions

What can be done? We’ve found it’s possible to quickly improve collaborative interactions by categorizing them by type and making a few shifts accordingly. We’ve observed three broad categories of collaborative interactions (exhibit):

  • Decision making, including complex or uncertain decisions (for example, investment decisions) and cross-cutting routine decisions (such as quarterly business reviews)
  • Creative solutions and coordination, including innovation sessions (for example, developing new products) and routine working sessions (such as daily check-ins)
  • Information sharing, including one-way communication (video, for instance) and two-way communication (such as town halls with Q&As)

Below we describe the key shifts required to improve each category of collaborative interaction, as well as tools you can use to pinpoint problems in the moment and take corrective action.

Decision making: Determining decision rights

When you’re told you’re “responsible” for a decision, does that mean you get to decide? What if you’re told you’re “accountable”? Do you cast the deciding vote, or does the person responsible? What about those who must be “consulted”? Sometimes they are told their input will be reflected in the final answer—can they veto a decision if they feel their input was not fully considered?

It’s no wonder one of the key factors for fast, high-quality decisions is to clarify exactly who makes them. Consider a success story at a renewable-energy company. To foster accountability and transparency, the company developed a 30-minute “role card” conversation for managers to have with their direct reports. As part of this conversation, managers explicitly laid out the decision rights and accountability metrics for each direct report. The result? Role clarity enabled easier navigation for employees, sped up decision making, and resulted in decisions that were much more customer focused.

How to define decision rights

We recommend a simple yet comprehensive approach for defining decision rights. We call it DARE, which stands for deciders, advisers, recommenders, and executors:

Deciders are the only ones with a vote (unlike the RACI model, which helps determine who is responsible, accountable, consulted, and informed). If the deciders get stuck, they should jointly agree on how to escalate the decision or figure out a way to move the process along, even if it means agreeing to “disagree and commit.”

Advisers have input and help shape the decision. They have an outsize voice in setting the context of the decision and have a big stake in its outcome—for example, it may affect their profit-and-loss statements—but they don’t get a vote.

Recommenders conduct the analyses, explore the alternatives, illuminate the pros and cons, and ultimately recommend a course of action to advisers and deciders. They see the day-to-day implications of the decision but also have no vote. Best-in-class recommenders offer multiple options and sometimes invite others to suggest more if doing so may lead to better outcomes. A common mistake of recommenders, though, is coming in with only one recommendation (often the status quo) and trying to convince everyone it’s the best path forward. In general, the more recommenders, the better the process—but not in the decision meeting itself.

Executers don’t give input but are deeply involved in implementing the decision. For speed, clarity, and alignment, executers need to be in the room when the decision is made so they can ask clarifying questions and spot flaws that might hinder implementation. Notably, the number of executers doesn’t necessarily depend on the importance of the decision. An M&A decision, for example, might have just two executors: the CFO and a business-unit head.

To make this shift, ensure everyone is crystal clear about who has a voice but no vote or veto. Our research indicates while it is often helpful to involve more people in decision making, not all of them should be deciders—in many cases, just one individual should be the decider (see sidebar “How to define decision rights”). Don’t underestimate the difficulty of implementing this. It often goes against our risk-averse instinct to ensure everyone is “happy” with a decision, particularly our superiors and major stakeholders. Executing and sustaining this change takes real courage and leadership.

Creative solutions and coordination: Open innovation

Routine working sessions are fairly straightforward. What many organizations struggle with is finding innovative ways to identify and drive toward solutions. How often do you tell your teams what to do versus empowering them to come up with solutions? While they may solve the immediate need to “get stuff done,” bureaucracies and micromanagement are a recipe for disaster. They slow down the organizational response to the market and customers, prevent leaders from focusing on strategic priorities, and harm employee engagement. Our research suggests  key success factors in winning organizations are empowering employees  and spending more time on high-quality coaching interactions.

How microenterprises empower employees to drive innovative solutions

Haier, a Chinese appliance maker, created more than 4,000 microenterprises (MEs) that share common approaches but operate independently. Haier has three types of microenterprises:

  • Market-facing MEs have roots in Haier’s legacy appliance business, reinvented for today’s customer-centric, web-enabled world. They are expected to grow revenue and profit ten times faster than the industry average.
  • Incubating MEs focus on emerging markets such as e-gaming or wrapping new business models around familiar products. They currently account for more than 10 percent of Haier’s market capitalization.
  • “Node” MEs sell market-facing ME products and services such as design, manufacturing, and human-resources support.

Take Haier. The Chinese appliance maker divided itself into more than 4,000 microenterprises with ten to 15 employees each, organized in an open ecosystem of users, inventors, and partners (see sidebar “How microenterprises empower employees to drive innovative solutions”). This shift turned employees into energetic entrepreneurs who were directly accountable for customers. Haier’s microenterprises are free to form and evolve with little central direction, but they share the same approach to target setting, internal contracting, and cross-unit coordination. Empowering employees to drive innovative solutions has taken the company from innovation-phobic to entrepreneurial at scale. Since 2015, revenue from Haier Smart Home, the company’s listed home-appliance business, has grown by more than 18 percent a year, topping 209 billion renminbi ($32 billion) in 2020. The company has also made a string of acquisitions, including the 2016 purchase of GE Appliances, with new ventures creating more than $2 billion in market value.

Empowering others doesn’t mean leaving them alone. Successful empowerment, counterintuitively, doesn’t mean leaving employees alone. Empowerment requires leaders to give employees both the tools and the right level of guidance and involvement. Leaders should play what we call the coach role: coaches don’t tell people what to do but instead provide guidance and guardrails and ensure accountability, while stepping back and allowing others to come up with solutions.

Haier was able to use a variety of tools—including objectives and key results (OKRs) and common problem statements—to foster an agile way of working across the enterprise that focuses innovative organizational energy on the most important topics. Not all companies can do this, and some will never be ready for enterprise agility. But every organization can take steps to improve the speed and quality of decisions made by empowered individuals.

Managers who are great coaches, for example, have typically benefited from years of investment by mentors, sponsors, and organizations. We think all organizations should do more to improve the coaching skills of managers and help them to create the space and time to coach teams, as opposed to filling out reports, presenting in meetings, and other activities that take time away from driving impact through the work of their teams.

But while great coaches take time to develop, something as simple as a daily stand-up or check-in can drive horizontal connectivity, creating the space for teams to understand what others are doing and where they need help to drive work forward without having to specifically task anyone in a hierarchical way. You may also consider how you are driving a focus on outcomes over activities on a near-term and long-term basis. Whether it’s OKRs or something else, how is your organization proactively communicating a focus on impact and results over tasks and activities? What do you measure? How is it tracked? How is the performance of your people and your teams managed against it? Over what time horizons?

The importance of psychological safety. As you start this journey, be sure to take a close look at psychological safety. If employees don’t feel psychologically safe, it will be nearly impossible for leaders and managers to break through disempowering behaviors like constant escalation, hiding problems or risks, and being afraid to ask questions—no matter how skilled they are as coaches.

Employers should be on the lookout for common problems indicating that significant challenges to psychological safety lurk underneath the surface. Consider asking yourself and your teams questions to test the degree of psychological safety you have cultivated: Do employees have space to bring up concerns or dissent? Do they feel that if they make a mistake it will be held against them? Do they feel they can take risks or ask for help? Do they feel others may undermine them? Do employees feel valued for their unique skills and talents? If the answer to any of these is not a clear-cut “yes,” the organization likely has room for improvement on psychological safety and relatedness as a foundation to high-quality interactions within and between teams.

Information sharing: Fit-for-purpose interactions

Do any of these scenarios sound familiar? You spend a significant amount of time in meetings every day but feel like nothing has been accomplished. You jump from one meeting to another and don’t get to think on your own until 7 p.m. You wonder why you need to attend a series of meetings where the same materials are presented over and over again. You’re exhausted.

An increasing number of organizations have begun to realize the urgency of driving ruthless meeting efficiency and of questioning whether meetings are truly required at all to share information. Live interactions can be useful for information sharing, particularly when there is an interpretive lens required to understand the information, when that information is particularly sensitive, or when leaders want to ensure there’s ample time to process it and ask questions. That said, most of us would say that most meetings are not particularly useful and often don’t accomplish their intended objective.

We have observed that many companies are moving to shorter meetings (15 to 30 minutes) rather than the standard default of one-hour meetings in an effort to drive focus and productivity. For example, Netflix launched a redesign effort to drastically improve meeting efficiency, resulting in a tightly controlled meeting protocol. Meetings cannot go beyond 30 minutes. Meetings for one-way information sharing must be canceled in favor of other mechanisms such as a memo, podcast, or vlog. Two-way information sharing during meetings is limited by having attendees review materials in advance, replacing presentations with Q&As. Early data show Netflix has been able to reduce the number of meetings by more than 65 percent, and more than 85 percent of employees favor the approach.

Making meeting time a scarce resource is another strategy organizations are using to improve the quality of information sharing and other types of interactions occurring in a meeting setting. Some companies have implemented no-meeting days. In Japan, Microsoft’s “Work Life Choice Challenge” adopted a four-day workweek, reduced the time employees spend in meetings—and boosted productivity by 40 percent. 1 Bill Chappell, “4-day workweek boosted workers’ productivity by 40%, Microsoft Japan says,” NPR, November 4, 2019, npr.org. Finally, no meeting could be considered well scoped without considering who should participate, as there are real financial and transaction costs to meeting participation. Leaders should treat time spent in meetings as seriously as companies treat financial capital. Every leader in every organization should ask the following questions before attending any meeting: What’s this meeting for? What’s my role? Can I shorten this meeting by limiting live information sharing and focusing on discussion and decision making? We encourage you to excuse yourself from meetings if you don’t have a role in influencing the outcome and to instead get a quick update over email. If you are not essential, the meeting will still be successful (possibly more so!) without your presence. Try it and see what happens.
